Problem
At a 27,000-person payments company, a new project could spend months just finding its way through governance: which committees, which forms, which order, and loops that never closed.
Approach
I sat in with every governance body, wrote down how each one actually decided, and encoded it into one intake that routed every idea by type, scope, impacted systems and geography, tracked it to delivery, and booked the review meeting. No AI: every rule was written by hand from how real people decided.
Outcome
Adopted across every business and technology division by 500+ contributors, worth a conservatively estimated $1M+ a year in reclaimed time, and it ran until 2025.
My role
Conceived, designed and built it; first with one developer, later leading a small team.
